【123】First-time mold trial pass rate: Where did the "savings" from the mold trial fees go?

There is an open secret in the injection molding industry: When most mold factories claim "first-time mold trial pass", they mean "being able to produce the product", rather than "the produced product being ready for mass production directly". How big is the difference? It's so big that it can delay the launch of a new product by three months, and it can also triple the total cost of the mold.

The most exaggerated case I have ever witnessed was a coffee machine water tank produced by a small household appliance company in Zhejiang. The quoted price from the mold factory was 280,000 yuan, which was 20% lower than the industry average. However, the price came at the cost of nine trial moldings. The first time, it was too small; the second time, it was too thick; the third time, it was too large in size; from the fourth to the sixth time, they repeatedly modified and tested the mold. The seventh time, it finally passed the test, but when production reached 20,000 molds, the key parts began to stick to the mold. In the end, when calculating the total cost, including the mold fee, the materials, labor, equipment occupation for nine trial moldings, and the three-month project delay loss, the total cost was close to 600,000 yuan. And the several ten-thousand-yuan mold fee they saved was not even a fraction.

This is exactly what we have been repeatedly telling our clients: The trial run is not the cost; the failure of the trial run is the cost. A successful trial run saves not a few thousand dollars in electricity and material expenses, but rather the entire project's time window, market opportunities, and team confidence.

Then why can we ensure that the qualification rate of the mold test is over 95%? The answer lies not in the injection machine, but in the computer. Our mold design team has already "injected" the product hundreds of times in the software even before the drawings were completed. This is not an exaggeration - for each mold, we need to conduct three to five complete mold flow analyses: the first round involves selecting materials and determining the gate; the second round involves balancing the flow channel and optimizing cooling; the third round involves predicting warping and adjusting the holding pressure. In the fourth and fifth rounds, it is the "limit tests" under different environmental temperatures, different batch materials, and different injection machine parameters.

The car lamp bracket mold we made for BYD at the beginning of this year is a typical example of this process. The product structure is complex, with seven different sliding blocks in different directions. The thinnest part has a wall thickness of 0.8 millimeters, and the thickest part is 4.2 millimeters. In the first round of mold flow analysis, it was found that the weld marks exactly fell in the stressed area. The conventional approach was to accept this defect and try to minimize it through process adjustments later, but that could only improve the situation, not eliminate it. We spent three days redesigning the gate position and the flow path direction, moving the weld marks to the non-stressed area. After the mold was produced, the first batch was put into production, and it operated continuously for four hours. The quality inspector inspected 50 products, and the position of the weld marks was exactly the same as our simulation, and all the strength tests passed.

The project manager of BYD once said something that left a deep impression on me: "You have already solved all the problems in the computer, and all that's left for us at the site is to press the start button." This sounded like a joke, but it was indeed the truth. For a mold test to be successful once, it's not due to luck or the "feel" of the on-site senior workers, but rather because all the variables were controlled during the design stage.

Many customers ask: Your design fee is higher than that of other companies. Is it worth it? We never give a direct answer. Instead, we ask them to solve a math problem: One set of molds costs 300,000 yuan, and the design fee is 20,000 yuan higher. The mold is successfully tested once and delivered within 45 days. The other set of molds costs 280,000 yuan, and the design fee is 20,000 yuan less. The mold is tested three times and delivered in three months. The former product is launched one and a half months earlier, selling for three more months, and the extra money earned by the customer is enough to buy ten sets of molds. Anyone who has run an enterprise can easily understand this problem.

Therefore, a 95% qualification rate for the first trial run is not our advertising slogan; it is our commitment to our customers: Your time is our responsibility; Your market opportunity is our design standard.
